HOW THE MODEL WORKS

Calculate lead economics
from the customer backwards.

The ad platform stops at the lead. The business cannot. A useful model follows that lead through sales, revenue and gross profit before deciding what acquisition is worth.

  1. 01

    Start with real leads

Use captured enquiries, calls or demos—not clicks, landing-page views or platform intent signals.

  2. 02

    Separate volume from quality

The qualification rate removes duplicates, poor fits and records the sales team cannot realistically pursue.

  3. 03

    Map every sales hand-off

Meeting and close rates reveal how much of the paid lead pool survives long enough to create a customer.

  4. 04

    Attach value and margin

Customer revenue matters only after the cost of delivering the product or service has been accounted for.

  5. 05

    Set the CPL guardrail

Expected gross profit per lead determines break-even; fixed costs and target profit create the safer operating CPL.

THE IMPORTANT DISTINCTION

A cheap lead
can be very expensive.

Platform CPL measures the cost of a response. Business-safe CPL measures the value that survives qualification, sales conversion, fulfilment costs and the operating layer.

MEDIA CPL
Advertising spendRaw leads

Useful for comparing campaigns that use the same lead definition.

BUSINESS BREAK-EVEN CPL
Customer value × gross margin × conversionLess fixed cost per lead

Useful for deciding what the full acquisition system can actually afford.

BUILT FOR PIPELINE REALITY

Three hand-offs
change the answer.

QL

A lead is not an opportunity.

Qualification strips out weak fit, duplicates and records the sales team cannot productively pursue.

CV

Sales conversion owns the CAC.

Meeting and close rates turn marketing volume into customers. Small changes compound through the entire funnel.

GM

Revenue is not contribution.

Gross margin determines how much customer value is genuinely available to fund acquisition and fixed costs.

FROM LEADS TO GROWTH

See the acquisition system
in the real world.

CPL is only one moving part. Media, messaging, qualification, sales conversion and measurement have to work as one system when spend rises.

FAQ

Questions behind
the pipeline.

This calculator is a planning aid, not accounting or financial advice. Use definitions and assumptions your marketing, sales and finance teams can reconcile.

01What is break-even CPL?

Break-even CPL is the most you can pay for a lead before the expected gross profit from that lead is exhausted. This calculator shows a contribution break-even CPL and a lower business break-even CPL after allocating the fixed sales and marketing costs you include.

02How is CPL different from CAC?

CPL divides ad spend by raw leads. CAC divides ad spend by acquired customers. The gap between them is created by qualification, meeting and close rates, which is why a cheap lead can still produce an expensive customer.

03Which customer value should I use?

Use the revenue window your business genuinely uses to judge acquisition. That may be the first transaction, the first contract year or a conservative lifetime value. Keep the gross-margin assumption aligned with the same period.

04Should salaries and CRM costs be included?

Include the fixed sales and marketing costs you want paid acquisition to cover: sales salaries, marketing payroll, CRM, calling tools, agencies or other recurring operating costs. Excluding them gives you a media-efficiency view, not a business break-even view.

05Why do ad-platform leads and CRM leads differ?

Platforms count leads using their own attribution rules and form events. Your CRM reflects captured records, duplicates, invalid submissions and later pipeline stages. Use one reconciled lead definition and period throughout the model.
